I started my career in business as a salesman in the 80s. Over the following decades I sold everything you can think of. Until the last thing I sold was my business. During that time I began coaching football as well. And I noticed that in order to win in the game of business or the game of football, you need the right playbook.
After getting known for being a business coach and a football coach who can motivate people to win, some suits came and asked me to write down the simplest playbook to start a business. I handed them a piece of paper that said Rule 1: Work hard. They asked if I could flesh it out more. Second draft said Rule 2: Don't quit.
We iterated like that 88 more times until I had 90 plays. And three of their guys quit. Guess they forgot about Rule 2.

Before you spend a dollar on equipment, tools, or marketing, you prove the idea is real. Q1 puts you in front of three real people who would pay for your service. You collect their exact language, understand their pain, and build your offer around what they actually told you, not what you assumed.
Q2 is where the business becomes real. You build the minimum infrastructure needed to take money (payment system, rate card, website, outreach channel) and then you start running plays to find your first customer. Q2 ends at halftime when you close the first sale.
The first sale proved the idea. Q3 builds the machine. You audit what worked, fix the margin, document the delivery process, ask for referrals, and close the second sale. By the end of Q3 you have a repeatable system, not just a job you did once.
Q4 turns a working business into a real one. You build the referral system, set revenue targets, identify and remove bottlenecks, raise the price, and document the full business system. Play 90, Score the Touchdown, is the season closer. By this point you have a business, not a side hustle.
